What US print on demand fulfillment actually costs

Every seller who asks us about fulfillment opens with the same question, and it is the right one to ask. Overseas suppliers quote a lower number per unit. So why would anyone print in California?

The honest answer is that the per-unit price is the smallest part of what an order costs you, and it is the only part most comparisons look at.

We print in California, so we have an obvious stake in this answer. What that gets you is real numbers from someone who runs the machines rather than a marketing page. Where overseas printing genuinely wins, this article says so.

The number everyone compares

A blank product plus printing, quoted per unit at volume. It is the easiest number to get and the easiest to compare, which is exactly why it dominates the decision.

It is also the number that moves least between suppliers. Blanks come from the same global sources whoever prints them. What differs is the printing method, the labour, and how much of the risk your supplier is carrying for you.

The costs that do not appear in the quote

These are the ones that decide whether an order was profitable, and none of them are on the quote.

Shipping per order. Printing overseas usually means either bulk shipping to yourself and fulfilling twice, or drop shipping individually from abroad. The first adds a warehouse and your own labour. The second adds two to four weeks of transit.

The wait. A customer who orders a personalised gift and receives it three weeks later has had time to regret it. Late delivery is the single largest driver of refund requests on custom products, and a refund costs you the item, the shipping and the customer.

Returns and reprints. When something arrives wrong from overseas, sending it back is rarely worth the freight. In practice you eat the unit and reprint. Domestic reprints go out in days.

Your own time. Time zones, language, and proofing rounds that take a day each because the reply comes overnight. This cost is invisible until you notice how many evenings you spend on it.

A worked comparison

The numbers below are structure, not a quote. Fill in your own product, because the shape of the answer matters more than any single figure.

The row that changes the arithmetic is the last one. If a supplier needs a minimum order, the real cost is the stock you bought and have not sold yet.

Where overseas genuinely wins

If you are printing thousands of identical units of a simple design with no deadline, overseas is cheaper and it is not close. High volume, low variation, no urgency, and you are willing to hold stock: that is the case where the per-unit price really is most of the cost.

We would tell you the same thing on a phone call. It is not the work we are set up for.

How to actually run the numbers

Take one real order you fulfilled recently. Add up what you paid for the unit, what you paid to ship it, and the value of any refunds or reprints on similar orders that month. Then divide by the number of units that reached a happy customer.

That is your true cost per delivered order, and it is usually a long way from the quoted unit price. Compare that number against a domestic quote, not the sticker price.

What we would need to quote you

Tell us the product, roughly how many a month, and whether it ships to you or to your customers. If we are not the right printer for it, we will say so, which is a faster answer than a quote you were never going to accept.
